Vibrantix × Guardian Roofing & Siding

Robert already runs the business
most roofers are trying to build.

A coaching business for roofing owners, built on his systems, sold with our machine.

01 · Market

The industry, in four numbers

106,000
US roofing businesses
IBISWorld 2026
23,394
with actual payroll
US Census, NAICS 238160
$70B
employer receipts
Census Economic Census
$3.0M
average revenue per employer firm

The 106,000 figure includes sole traders. The 23,394 with payroll is the number that matters, because a man with a truck is not buying a programme.

01 · Market

Two avatars, both big enough

AvatarFirmsWhat they need
$1M to $4M
crews, payroll, a ceiling
6,000 to 9,000Systems, a management layer, to stop being the bottleneck
$100k to $1M
owner still on the roof
~15,000
plus a long tail
Their first crew, pricing that does not lose money, a way out of the truck

We need fifty to a hundred members. Against six thousand companies in the tighter band alone, the market is not the constraint.

Firm counts are Census and IBISWorld. Mapping revenue onto staff counts is our estimate, because the Census receipt bands are not published in a usable form. Right order of magnitude, not a precise figure.

What this proves

1,900 contractors pay Breakthrough Academy between seventeen and forty two thousand dollars in year one. Demand is established. We are redirecting it, not creating it.

Where the gap is

The big three coach every trade. A roofer sits in a room with plumbers and landscapers and gets generic answers. The roofing specific players are small and none has run away with it.

02 · The offer

Roofing only, taught by someone still doing it.

How to build a roofing company that runs without you. The crews, the pricing, the systems and the territory that took Guardian from one truck to seven states.

The curriculum

Recruiting and keeping crews, which is the number one killer. Pricing and job costing so you stop underbidding. A sales rep system so the owner is not the only closer. Claims and supplements as the margin module. Leads, then territory.

The coaching

Group calls and live Q and A. Members bring a real problem, a bad hire, a denied claim, a job that lost money, and leave with the next move.

The room

Roofing owners who are not competing in the same postcode, comparing notes on carriers, crews and pricing by region.

$3k

Cheaper
than Breakthrough Academy year one
Two facts do the positioning and neither needs a clever angle. Roofing only, and he is still running a $6M company across seven states rather than a coaching business.

03 · Delivery

The part that decides whether it churns

What Robert does

  • Two group calls a month, not five
  • The live workshop each launch
  • His SOPs and operating documents, pulled out of the business once
  • The occasional appearance in the community, not daily presence

What we build around him

  • A second coach or operator covering the remaining calls
  • Onboarding, so a member gets a win in week one
  • The portal, the community and the SOP library
  • Member tracking, so we know who is going quiet before they cancel
A ten thousand dollar programme where a man running a $6M business in seven states is the only voice will churn. This gets designed before launch, not after the first renewal.

04 · Funnel

A roofer will not wire ten thousand
to a stranger. He will to a teacher.

Ads straight to a booked call put the whole job of building trust on one salesperson in one conversation. The only way to get more calls is to hire more of them.

A webinar fixes exactly that. It builds trust and authority before it asks for anything, and it does it one to many. A roofing owner who watches Robert take apart a real hiring problem or a real denied claim for ninety minutes arrives at the call already sold.

Trust builds while they watch

ENOUGH TRUST TO BUYTRUSTTIME WITH YOU

Solid line is a live training. Dotted is ads straight to a call, asking for the sale before any trust exists.

04 · Funnel

One workshop. Two avatars. One offer.

Step one

Paid ads

Meta to roofing owners. The most predictable way to fill a room. We write it and run it.

Step two

The workshop

How I scaled to $6M. His story and his mechanism, which both the $400k guy and the $2M guy will sit through.

Step three

The calls

Setters and closers we supply. One offer presented at $10k. The $3k version exists as a downsell on the call, never on stage.

Step four

Follow up

Replay and sequence. A real share of revenue lands after day one.

Both avatars in the room, both monetised, one clean message on stage. Presenting two prices from the front kills conversion.

05 · Traffic and maths

Validate first. Scale only on a number.

$5k to $10k
validation ad spend
5x to 7x
target return
$25k to $35k
revenue that implies on $5k
3
sales at $10k to clear it

What has to be true

At roughly twenty five to thirty dollars a registration, five thousand in spend fills a room of about two hundred. Three sales out of two hundred registrants is a 1.5% registrant to sale rate on a ten thousand dollar offer. That is a normal number for this funnel, not a stretch.

Our own benchmark

The last launch we ran on this machine put 198 people in a room on $5.7k of spend and did $46k in the first twenty four hours. That is eight times, day one, before follow up. So five to seven is a conservative target, not an optimistic one.

05 · Traffic and maths

Then reinvest

Gate

Hit 5x

If the first launch clears five times spend, the offer converts on cold traffic and the rest is arithmetic.

Then

Reinvest

Profit goes back into spend. Same funnel, more rooms, more often, wider targeting.

Target

Six figures a month

At 70% margins on a recurring, high ticket programme with a back end behind it.

One honest caveat on the 70%. That is the margin on the coaching business before the revenue split with Robert is taken out. Worth agreeing the split before we model anything on it.

05 · Traffic and maths

And the back end

Why the members matter more than the fees

Every member is a roofing owner who has just proven he has money, moves fast, and is actively trying to fix his operation. That is the most expensive audience in the trade to reach cold, and the programme has us being paid to assemble it.

What gets sold behind it

  • AI implementation into their business
  • Done for you marketing and lead generation
  • Recruitment and sales team build
  • Claims and supplement support as a service rather than a lesson

Before anything gets built

Two questions,
then we go.

1. Can Robert teach?

The whole funnel rests on him holding a room for ninety minutes. One recorded twenty minute teardown of a real hiring problem or a real claim answers it. This gates everything else.

2. Who delivers?

How much of the coaching is him, and who covers the rest. Decided before launch, because it is what determines whether the first cohort renews.

Everything else is ready. The market is established, the competitors are priced, the funnel exists and we carry the traffic risk on the first launch.
